Thanks, much of that really does apply to us. We’re in a phase where the community was fork-lifted across to Discourse, having been fit for purpose many years before, but had been left to its own devices for too long. It hadn’t just outgrown the old platform it hadn’t adapted to what newer members needed. So, we’re going through a fair amount of change now to carefully modernise. This in itself is a challenge as it is difficult to please everyone all the time and you quickly learn there is always a small group that is reluctant to change and you need to make sure that majority of the membership are happy, especially the regulars and long-timers that add the most value.

The technical aspects are the easy part.

Restructuring categories can be more of a grey area when there isn’t a clear separation for content and you need to ensure sections are fresh and active.

Growing the moderation team takes more care. When there has been some churn it is important you recognise why, and build the culture and support structure before onboarding new people,

This topic has been helpful, as applying the same approach I use at the office for building support teams, seems to organically align with much of what has been shared.
